Think of AI deployment as running bullet trains on century-old rails. We've built increasingly sophisticated systems—AI models that can write code, diagnose diseases, and manage supply chains—but we're running them on IT infrastructure designed when security was an afterthought and "move fast and break things" was gospel.
In January 2026, executives from EY and KPMG warned the Davos forum that "conventional cybersecurity won't suffice for AI," highlighting security vulnerabilities including prompt injection and model poisoning 1. Harvard Business Review research confirms that "today's security models, which are designed for predictable software systems and application-layer defenses, are ill-equipped to handle the dynamic, interconnected nature of AI infrastructure" 2.
The problem is structural. For decades, software development prioritized speed to market above all else. When systems were used internally with human oversight, this trade-off was defensible. But as software permeated every aspect of modern life—from communication to commerce to critical infrastructure—the accumulated technical debt became a systemic risk. Legacy systems in critical infrastructure "often lack modern security features, leaving critical assets vulnerable to attack" 3.
Now we're layering AI onto this already-compromised foundation. It's not that AI itself is inherently insecure—it's that AI amplifies the vulnerabilities in the systems it operates on. When your AI-powered supply chain optimization tool has access to your entire logistics network, any weakness in that system becomes an AI-scale problem.
The greater risk, however, lies not in physical infrastructure but in the software layers that operate these systems—where bugs, security vulnerabilities, and architectural flaws create cascading failure points. Even modern systems built with safer tools and practices often run on platforms that inherit the fragility of earlier development choices, compounding technical debt across the stack.
History's Warning
History offers a cautionary tale. During the Gilded Age, railroad companies built transcontinental networks at breakneck speed, prioritizing market capture over engineering quality. Shoddy construction, incompatible standards, and deferred maintenance led to bridge collapses and derailments. The Ashtabula River disaster of 1876—killing 92 people when an inadequately designed bridge failed—crystallized what happens when growth imperatives override safety considerations 4.
The parallel is precise: then, as now, those building critical infrastructure argued that safety standards would "stifle innovation." Then, as now, monopolistic market structures created incentives to defer maintenance once dominance was achieved. And then, as now, the fragility only became apparent through catastrophic failure—by which point, entire industries and populations depended on the compromised infrastructure.
The Path Forward
We need purpose-built infrastructure for AI systems, designed from the ground up with security, auditability, and resilience as core requirements. Energy-efficient computation, proper isolation between systems, and transparent decision pathways aren't nice-to-haves—they're prerequisites for responsible AI deployment. Yet the competitive pressure to ship fast continues to override these concerns.
Ironically, AI itself might be part of the solution. Deploying AI agents to address the massive technical debt in existing systems—refactoring legacy code, identifying security vulnerabilities, modernizing infrastructure—could accelerate the renovation work that's been deferred for decades. But only if we're willing to invest in doing it right rather than simply adding another layer to an already-unstable foundation.
But infrastructure inadequacy is only part of the problem. Who builds and controls this infrastructure—and under what market conditions—creates an even deeper challenge that echoes a troubling historical pattern.
